A few years ago, I started a series documenting our collective Journey to Machine Learning with SAP S/4HANA. At that time, we were heavily focused on embedding predictive analytics into our core ERP processes—using algorithms to forecast demand, detect anomalies, and automate highly structured, repetitive tasks.

Since then, the landscape has evolved at a blistering pace. Generative AI arrived and gave our systems the ability to understand natural language and create content. But as Enterprise Architects, we quickly realized that while copilots and chatbots are incredibly helpful, they are still fundamentally passive. They wait for our instructions.

Today, we are standing at the threshold of a much more profound architectural shift: Agentic AI.

We are officially moving from Automation to Autonomy.

The Paradigm Shift: What is Agentic AI?

Traditional AI has historically helped by answering questions or triggering isolated, hard-coded workflows. Agentic AI represents a shift where AI moves from merely supporting work to taking ownership of entire segments of it.

Instead of waiting for a human to connect the dots across different systems, Agentic AI introduces “agency.” These AI agents are designed to understand a complex business intent, assess the enterprise context, formulate a multi-step plan, and execute tasks autonomously across SAP and non-SAP landscapes.

Think of them less as software features, and more as trusted digital coworkers.

The Architectural Puzzle (A Peek Under the Hood)

Conceptually, having a “digital coworker” sounds amazing. But for Enterprise Architects, it immediately raises massive, complex questions:

• Context: How do you ensure an LLM doesn't hallucinate a financial accrual?

• Memory: How do you give an AI the ability to track a long-running, multi-day procurement cycle without losing its place?

• Execution: How do you give an AI “Hands” to securely execute a BAPI or update a record in SAP SuccessFactors without breaking compliance?

• Orchestration: How do you coordinate a “swarm” of specialized agents—say, a Supply Chain agent and a Finance agent—to collaborate on a sudden market disruption?

These are the exact enterprise design challenges my colleague and co-author, Sonal Gupta, and I set out to solve. Sonal’s deep expertise in enterprise architecture and advisory has been absolutely instrumental in shaping how we transition these autonomous concepts from theoretical models into governed, scalable, and secure realities on the SAP Business Technology Platform (BTP).

But we knew we couldn't answer these questions in a vacuum. To build a truly robust blueprint, we needed to tap into the collective intelligence of our industry. Over the past several months, Sonal and I engaged in extensive research and dialogue—pressure-testing these concepts with fellow Enterprise Architects and synthesizing insights from recent AI industry events. By actively participating in vibrant AI communities and looking holistically across the entire AI ecosystem—drawing from both deep SAP expertise and the broader non-SAP technology landscape—we were able to distill what is actually working in the field.
