When I ask Joule something, what actually happens behind the scenes?

At first glance it may feel like you are simply chatting with an AI assistant. In reality there is an intelligent orchestration layer working behind the scenes to ensure every response is accurate, secure and connected to your business systems. Let's break it down.

Step 1: Everything starts with the user – Every interaction begins with a person. There are two ways a user can interact with AI:

  • Through Joule by asking a question (for example, “Who hasn't completed their performance review?”)
  • Directly inside SAP SuccessFactors (HCM) by clicking an action, such as approving leave or updating employee information. Both paths eventually lead to the same AI engine.

Step 2: Joule or HCM sends the request to the Agent Runtime – The Agent Runtime acts like the brain or orchestrator. Instead of immediately generating an answer, it first plans the best way to fulfil the request.

  • Its job is to understand the request and decide: What information is needed?, Which systems should be contacted?, Which tools should be used?, Is the user authorized to perform this action?

Step 3: Agent Configuration decides how the request should be handled – Inside the Agent Runtime are three important components.

  1. Agent Config – This is the AI's instruction manual. It defines: which agent should respond, what workflow to follow and which business rules apply.
  2. A2A Client (Agent-to-Agent) – Sometimes one AI agent cannot complete the task alone. t may need help from another specialized agent. It defines: one agent understands HR policies, another specializes in recruiting and another handles payroll.
  3. MCP Client – The MCP Client connects AI with enterprise systems. Instead of creating separate integrations for every application MCP provides one standard way to communicate with: SAP applications, databases, APIs, documents, custom enterprise systems

Step 4: Selecting the right tools – Once the runtime understands the request, it chooses the most suitable tool. The user never needs to choose these tools manually. Joule automatically selects the best one.

  • It might use: Calculator, Web Search, SAP Joule Functions, Custom enterprise applications, MCP-connected enterprise tools

Step 5: Large Language Models (LLM) do the reasoning – Once all the required information is collected, everything is sent to the Large Language Model (LLM). This is where AI actually thinks to generate an intelligent response.

  • The LLM combines: your question, enterprise data, tool outputs, business context,

Step 6: Agent Services keep everything secure – While all of this happens, another layer called Agent Services continuously monitors the process. It provides:

  • Guardrails – ensures AI follows company policies.
  • Metering – tracks resource usage.
  • Tracing – records what happened during each request.
  • Benchmarking – measures performance and quality.
  • Extensibility – allows organizations to add new capabilities in the future.

Human-Triggered High-Level Architecture Hcm Focus.pngThis architecture shows that Joule is much more than a chatbot. It acts as an intelligent coordinator that understands your request, connects to the right enterprise systems, collaborates with specialized AI agents, uses the appropriate tools, reasons with Large Language Models and delivers secure, governed and business-aware responses all within a unified AI framework.
